Phase 01

Trello Portal System

Custom client portals at scale

Blue Collar Marketing needed a way to give every client visibility into their project — without drowning the team in update emails. The solution: custom client portals built entirely inside Trello.

Each new client got their own Trello board that doubled as a real-time portal. Three lanes kept communication clean: Updates (status changes), Questions (async Q&A), and Urgent (escalations only). Clients could see exactly where their project stood without a single "just checking in" email.

Behind the scenes, Make.com webhooks kept internal execution boards perfectly synced with the client-facing portals. When a task moved internally, the client saw the update instantly. When a client posted a question, the team got notified in the right channel.

At its peak, this system ran 72 active automations — handling everything from auto-assigning team members to triggering status notifications. It worked, and it scaled BCM through a period of rapid growth.

Phase 02

CoordinateHQ Migration

From custom-built to purpose-built

The Trello portal system worked — but maintaining 72 automations, custom webhooks, and synced boards required constant technical oversight. Every new service offering meant rebuilding templates and automation chains. The system was powerful but fragile.

CoordinateHQ offered what Trello couldn't: a native client platform with built-in task dependencies, client-facing views, and internal execution tools — all in one place. The decision to migrate wasn't about what was broken. It was about what could be simpler.

The migration took three months. Every client was transferred over, templates were rebuilt with proper dependencies and standardized handoffs, and the team was trained on a new operating principle: all work lives in CoHQ. If it's not in the system, it doesn't exist.

New client onboarding was automated end-to-end: a Tripetto intake form triggered a Make.com scenario that created the client portal in CoordinateHQ automatically — complete with all service-specific tasks, dependencies, and team assignments.

Phase 03

Pipedrive CRM Rollout

From no CRM to single source of truth

Before Pipedrive, BCM had no real CRM. Leads came in, deals happened, but there was no unified system tracking the full lifecycle. Contact details lived in inboxes. Deal stages lived in people's heads. Follow-ups happened when someone remembered.

Pipedrive became the single source of truth for every lead and deal. The full pipeline was mapped out — from first contact through discovery, proposal, close, and onboarding handoff. Every rep could see exactly where every deal stood.

But a CRM is only as good as its adoption. The rollout included custom views for each team member, simplified data entry, and integrations that pulled information in automatically rather than requiring manual input. The goal was to make Pipedrive the path of least resistance.

Deal ownership rules were established to handle the complexity of a multi-rep team across time zones. Commission tracking, rep assignments, and handoff protocols were all built into the CRM structure itself — not managed in side spreadsheets.

Phase 04

Automation Layer

No dead leads. No missed meetings. No manual follow-ups.

With the CRM and project management systems in place, the final layer was automation — the connective tissue that made everything run without constant human intervention.

The "No Dead Leads" system was the centerpiece. Every new lead or missed call triggered a multi-touch follow-up sequence: automated emails, timed check-ins, and eventually a close-out message if there was no response. Leads that went cold were moved to a nurture track — never deleted, never forgotten.

Meeting reminders were rebuilt from the ground up. When a call was booked through Pipedrive's scheduler, the details hit a Make.com datastore. Three automated reminders fired: day before, morning of, and one hour before. After the meeting passed, records cleaned themselves up. This single system replaced over 25,000 manual reminder emails per year.

Reschedule logic handled the edge cases that break most automation: intro calls vs. discovery calls had different rules, deal ownership determined which rep's calendar was used, and time zone accuracy ensured reminders hit at the right local time. Daily sales prep automations sent each rep their call list every morning — no more checking the calendar and cross-referencing the CRM.

Automatic file and project creation tied everything together. When a deal closed, Google Drive folders were created, CoordinateHQ projects were spun up, and onboarding tasks were assigned — all triggered automatically from the CRM status change.
